Introduction
When you break down strategy, there are three clear phases of work
that we do. It’s what I refer to as the 3Rs of Strategy; review the brief,
research and writing strategy.
By Julian Cole
Review The Brief
We 昀椀rst start off with a request from
a client or stakeholder. This comes in
multiple formats of a client brief or
maybe even just a casual conversation.
It is our job to make sense of that
request and understand what we plan
to do to get to a solution or a strategy
for that problem.
You must think quickly, be able to
identify information gaps, crunch
simple numbers on the spot, and then
devise a plan of attack to run past your
reviewer. These skills can all be broken
up and tested, and games like brief
surgery, napkin maths, question like a
diplomat and opening moves all help
you enhance these skills.
Research
The next phase is the research phase. This is when you
have to go off and use information to 昀椀ll in the gaps of
your strategy, and understand what the goal, problem
and solution is going to be. This requires people to know
how to research properly and not aimlessly. They need to
understand what they are looking for and the validity of
each source that they choose. They need to have a clear
tagging system for the information they receive and then a
way to make sense of everything.
They need to know when they also have enough
information for a strategy. Again we can break these tasks
up and run exercises to improve our mental strength
through each exercise. These exercises include Research
(Analysis), Breadcrumbing (Data Points/Image Analysis),
Source Spotter, Interview Guide (Interview Interrogator),
Insight Identi昀椀er, Highlighter Hell).
INTRODUCTION
Write Strategy
The 昀椀nal step is writing the strategy. A Lot of questions
that come up for young strategists can be taught through
exercises and practicing wordcraft;
• How do I know what goes into a strategy statement?
• How can I reduce all this information onto one page?
• How can I ensure that it is a strategy people like and
remember?
These skills again can be taught through a number of
exercises like Statement Test, Wordcraft (Polar Opposites,
Warhol Words, Tension Trapper, Word Golf), Ladder Builders,
Analogies (Strategy Punchline), Visualize It.
About the exercises
These exercises were designed for members of the Strategy
Finishing School, in a lot of cases they require background
video information where I teach the concept.
There are a range of exercises which can be done as a
group or as individuals. I’ve created the exercises so you
can do them in under 20 minutes.
Review The Brief
The 昀椀rst step to any strategy project is getting clarity on the request.
It is common to think that this is a passive exercise which involves
getting handed or presented the brief by the client. However, the best
strategist knows this is a very active exercise and they are doing a lot
of work during these key few moments they have with a client.
The following exercises help you to improve your skills of reviewing a
brief in real time, so that you can ask the right questions in the room
and give yourself the best chance of success.
REVIEW THE BRIEF
Brief Surgery
Give some client briefs and see how the
strategist would go about diagnosing
the brief and see what they’re missing.
What is it?
It improves your response time on looking at a
client brief, working out the gaps that you have,
and getting the information that you need from
a client.
Why is it important to practice?
What skill does it help you improve?
1. Give the team a client brief
2. Give them 5 minutes to dissect the brief
3. Get participants to report back what was
missing from the brief
4. Extra points for how they would ask for that
information
What are the steps you take?
1
It’s important that you have a structure for the strategy on
a page that you are creating, as this is the 昀椀nal point that
helps you understand what information is missing on the
brief. If you do not have a company template for how to write
a strategy on a page then you can look at the video on the
nested Strategy On A Page document here.
If you want more examples of client briefs to practice on you
can sign up to the Planning Dirty Academy.
Hot Tips
10 minutes per client brief

REVIEW THE BRIEF
Napkin Maths
Every strategist should be able to do basic
maths on the 昀氀y. We’re not asking you to get the
graphics calculator out, but it should be three
main things we’re testing which is addition,
subtraction, and percentages
What is it?
You often need to work out numbers on the 昀氀y
in order to size a market or work out if you have
enough budget to make this idea a reality. Being
able to do this in the room without whipping out
your phone is a key skill in a meeting.
Why is it important to practice?
What skill does it help you improve?
1. Make sure everyone has a piece of paper and pen
2. Give them the hypothetical situation
3. Give them 1 minute to get the answer
4. Show them how to get the right answer
